The Impossible CS Trade-Off
I've led Customer Success teams for almost two decades. Big companies, small ones, some that made it and some that didn't. No matter the size, I've always been solving for the same thing: how do I keep my customers, my team, and my CFO happy at the same time?
That challenge hasn't changed since 2010. What's changed is that, for the first time, I think we actually have a solution.

Three eras, one problem

Every era of CS tried to scale engagement without breaking the bank.
In the hiring era, capital was cheap, and churn got solved by adding headcount. It worked until it didn't, and it taught us a hard lesson: churn is a lagging indicator. By the time the number moved, the moment to act was already gone.
Then came the segmentation era. High-value customers got high-touch service, and everyone else got knowledge bases and one-to-many everything. The math worked once. Push it far enough, and self-service stops being service at all. You're no longer managing customers. You're managing the economics of not managing them.
Then chatbots promised scalable interaction. In theory, sound. In practice, first-generation bots were decision trees that made customers want to pound zero and demand a human.

The trade-off we accepted

Every era left us with the same impossible choice. On one side is what actually works: understanding your customer and being a real partner. It's expensive, and it doesn't scale. On the other side is tech touch, which is scalable and cheap but blind to context. It sends the same email to everyone, whether or not onboarding went sideways six weeks ago.
Most teams land in an uneasy middle: human touch for the top 10%, tech touch for the rest, and quiet acceptance that the long tail will churn. We've lived with that trade-off so long that it started to feel like the natural order of things.

Why has the game changed

Agentic AI makes the impossible trade-off solvable. We can now deploy context-aware agents alongside our teams and directly with our customers. Agents that watch, nudge, answer, and escalate. They carry the context awareness of human touch with the scalability of technology.
That's the "everyone's a VIP" era. Segmentation still exists. You'll treat a million-dollar customer differently from a twenty-five-dollar one. But the harsh gulf between the haves and have-nots is now a choice, not a structural necessity.
We've spent two decades choosing between what works and what scales. For the first time, that choice is optional.
